What Does a Brand Strategy Consultant Actually Do (And When Do You Need One)?

The term brand strategy gets used a great deal in business. It appears in agency pitches, board presentations and marketing plans with such regularity that it has started to lose its meaning. And yet, the organisations that have invested seriously in brand strategy are almost always the ones that grow with more consistency, compete with more confidence and retain customers with less effort.
So what does brand strategy actually involve? And when does bringing in an external consultant make sense versus trying to build that capability in-house?

What Brand Strategy Is (And What It Is Not)
Brand strategy is not your logo. It is not your colour palette, your tagline or your tone of voice guide. Those things are expressions of a brand strategy. They are not the strategy itself.
Brand strategy is the set of deliberate decisions that define what your organisation stands for, who it is for, how it is different from the alternatives and what experience it consistently delivers. It is the framework that aligns every commercial and creative decision the organisation makes, from how you price to how you hire to how you respond to a customer complaint.
Done well, brand strategy answers the questions your customers are asking before they even know they are asking them. Why should I choose this organisation over another? What do they stand for? Will they understand my needs? Can I trust them?
Without a clear and coherent brand strategy, organisations default to competing on price, struggling to differentiate and finding that even good marketing fails to stick because there is nothing substantial underneath it.
What a Brand Strategy Consultant Does
A brand strategy consultant works with organisations to develop, clarify or reposition the strategic foundations of their brand. The work varies depending on where the organisation is starting from, but it typically involves some combination of the following.
Auditing the current brand position. Before building a strategy, you need to understand where you genuinely sit in the market today. That means assessing how you are perceived by customers, how you compare to competitors and where the gaps and opportunities lie. This audit work is often uncomfortable because it reveals the distance between how an organisation sees itself and how the market actually experiences it.
Understanding the customer. Effective brand strategy is grounded in genuine customer insight, not assumptions. A good consultant will not simply ask leaders what they think their customers want. They will go to the source and build a picture of customer motivations, decision-making processes and unmet needs that is based on evidence rather than gut feeling.
Defining the strategic positioning. This is the core of the work. What is the organisation's genuine point of differentiation? What is the promise it is making to its customers, and is that promise credible? What territory does it want to own in the minds of its audience? These are not easy questions to answer, and they require both rigorous thinking and creative boldness to get right.
Aligning the organisation around the strategy. A brand strategy that exists only in a document has no value. The consultant's job is not done when the strategy is written. It is done when the strategy is genuinely understood and acted upon across the organisation, from the leadership team to the customer-facing teams who bring it to life every day.
When You Need an External Brand Strategy Consultant
There are moments in an organisation's life when internal resource, however talented, is not enough to do this work well. The most common ones are worth recognising.
When the business is growing faster than the brand. Organisations that scale quickly often find that their brand has not kept pace. What worked when there were ten employees and a handful of clients starts to feel fragmented and inconsistent as the business grows. External expertise helps re-establish clarity and coherence at scale.
When you are entering a new market or audience. Expanding into a new geography, sector or customer segment requires a clear understanding of how your brand translates into that new context and what adjustments may be needed. An external perspective is invaluable here because internal teams often carry assumptions about the brand that do not hold in new environments.
When differentiation is unclear. If your team struggles to articulate clearly and confidently what makes you different from your competitors, that is a brand strategy problem. Customers will not be able to work it out for themselves. An external consultant brings the objectivity needed to identify a genuinely differentiated position and the expertise to build a strategy around it.
When there has been a significant change. A merger, a rebrand, a leadership transition, a shift in market conditions. These moments of change often require a fresh look at the strategic foundations of the brand to ensure they still hold and still point in the right direction.
When internal thinking has become circular. Sometimes organisations simply need fresh eyes. When the same conversations keep happening without resolution, when internal debates about brand direction have been running for months without conclusion, an external consultant brings the perspective and the clarity needed to move forward.
What to Look for in a Brand Strategy Consultant
Not all brand strategy consultants are the same, and the quality of the work varies enormously. The things worth looking for go beyond credentials and case studies, though both matter.
Look for someone who starts with genuine curiosity about your organisation and your customer, not someone who arrives with a predetermined framework they apply to every brief. Look for someone who is willing to challenge your assumptions as well as validate them. And look for someone who is as focused on implementation as they are on the strategy itself, because a brilliant strategy that is never properly embedded creates as many problems as no strategy at all.
